Nadella is personally holding one-on-one conversations with senior executives to assess their willingness to embrace the intensity and workload required. Insiders say the pressure has forced long-serving leaders to reconsider their future at the company, underscoring the seriousness of the shift.
The AI push has triggered sweeping organizational changes. Nadella recently elevated Judson Althoff to CEO of Microsoft’s commercial business, freeing himself to focus on core technical priorities such as data center expansion, systems architecture, and AI product innovation. Notably, Althoff—not Nadella—delivered the keynote at Microsoft Ignite, signaling a clear change in leadership style.
Nadella has also launched weekly AI accelerator meetings involving hands-on technical staff rather than senior executives, urging leaders to “work like individual contributors.” The aim is speed, agility, and experimentation over hierarchy.
This urgency is driven by Nadella’s fear of irrelevance. He has repeatedly cited the collapse of Digital Equipment Corporation as a cautionary tale, warning employees that even Microsoft’s most successful products are not guaranteed to remain relevant in the AI era.
